Purpose: Build shared purpose, relationships, and grounding in the charge.
Agenda:
- 20 min - Community-building: personal stories, perspectives, skills members bring.
- 10 min - Working Agreements / Norms: Confidentiality, democratic process, share your truth, civil and honest dialogue, trust process, represent community and own perspective, etc
- 15 min - Review board’s charge: process, purpose, and goal (recommendation to Board).
- 60 min - Building Background Knowledge workshop:
- Brief Overview
- Engagement Text: Declining enrollment & revenue graph
- Common Text: Excerpts from demographics report
- Jig-saw Texts: open enrollment, financial constraints, previous community input, academic impact of different configs, previously shared scenarios.
- Synthesis: Our goal is to evaluate the potential scenarios with community input
- 15 min - Identify initial criteria to evaluate scenarios from the themes from community priorities and district values.
- 10 min - Closing: Next steps, Process Check, Appreciations

Task Force Meeting #2 – Scenario Analysis (Part I)

Purpose: Build a deep understanding of each initial scenario.
Agenda:
- Opening: Connections
- Time for initial Q&A from last time and “homework”
- Chalk Talk - Sharing initial ideation…
- Workshop Model
- Walk through 1 scenario - as example
- Review up to 3-4 detailed scenarios.
- Break into 3-4 groups to analyze one scenario: chart the characteristics, alignment to values, trade-offs.
- Hosted Gallery Walk to share scenario learnings across groups.
- Anonymous Survey: Pulse check, share ideas candidly and gather key questions to investigate next.
- Closing: Next steps, Process Check, Appreciations

Task Force Meeting #3 – Scenario Analysis (Part II) & Financial Modeling
|
Purpose: Explore financial implications and clarify constraints.
Agenda:
- Work with a financial model generated by Director of Business Services; allow the task force to explore and adjust variables to see outcomes.
- Protocol-guided exploration of model and implications.
- Synthesize learning and identify remaining “must-knows” before evaluating scenarios and giving board those assessments from the task force.
- Ask for 4-5 subcommittee volunteers

|
Purpose: Draft community-facing communication summarizing progress so far and upcoming work. Input into community survey.
Communication should…
- Draft written update: what’s been explored, what’s ahead.
- Identify questions for community input
- Prepare outreach/invitation to March 2 community session.
- Share survey for those who cannot make March 2

Purpose: Update the community, answer questions, and invite feedback on emerging questions.
Agenda:
- What the Task Force has explored so far.
- Q&A with Task Force representatives.
- Input on key questions identified by the Task Force requiring broader community insight.

Task Force Summit Session –
Scenario Evaluation Summit
|
Purpose: Evaluate all scenarios deeply and narrow to top 1–2.
Agenda:
- Score each scenario against agreed-upon criteria.
- Identify feasibility, implications, and needed refinements.
- Explore major challenges of each scenario in its implementation; brainstorm solutions.
- Identify 1–2 scenarios that are directionally right for final refinement.

Task Force Meeting #4 – Refining Leading Scenario(s) & Solution Design
|
Purpose: Clarify details and generate solutions for the leading scenario(s).
Agenda:
- Present updated scenarios after the March 14 session.
- Identify operational issues, obstacles, and conditions needed for success.
- Small-group design sprint of low-cost/low-effort solutions for those issues.
- Chart solutions and implications collectively.

Task Force Subcommittee – Draft Recommendation Development
|
Purpose: Assemble all prior work into a draft board deck re: Task Force Assessment.
Agenda:
- Compile scenario scores, financial learning, key questions, and feedback.
- Draft a full assessment deck for the board that the Task Force will review on April 13

Task Force Meeting #5– Tuning the Draft Recommendation
|
Purpose: Improve and refine the draft deck.
Agenda:
- Review draft deck created by subcommittee.
- Use formal tuning protocol (“kind, helpful, specific”).
- Capture edits and clarifications needed for the final version.

Task Force Meeting #6 –
Final Deliberation & Evaluation of Scenarios
|
Purpose: Final review and formal “stamping” of scenario evaluation for the board.
Agenda:
- Review updated final assessment of scenarios.
- Reflect on alignment with the process the community asked for in December.
- Vote to move the rubric-based assessment of the scenarios forward to the board using three response options:
- “Yes,”
- “Yes with reservations: here they are,”
- “I dissent—here is why,”
- Confirm next steps for finalization and communication (to board regarding the assessment and to the community regarding the process)

Task Force Subcommittee – Finalize Recommendation to Superintendent
|
Purpose: Produce the final Board-ready deliverable.
Agenda:
- Final edits to deck and written summary of assessment.
- Prepare final version for Superintendent and Board submission.
- Ensure clarity of rationale, process summary, and implementation considerations.
